Genuine Concern

An individual or business can have high levels of integrity, be competent and communicate with consistency, yet, a lack of genuine concern for others or your customers, will dramatically slow down the trust building process. I believe a genuine concern for your customer with honest intention is the ‘x-factor’ in the trust building process. We have all encountered situations where a business, restaurant, hotel or individual went out of their way to assist you and remember the impact it had. This could be something as small as having your laundry picked and dropped to your house free of charge or giving you a complimentary meal when your food did not arrive in time. These gestures communicate genuine concern for the customer, and an honest aim to make sure they are completely satisfied. 

When a business puts making X amounts of money in a calender year or achieving a certain amount of ROI every quarter as the only aim, they tend to miss out on this factor. Therefore, to build an organization which takes into account the aim and will to ensure that each customer is looked after to the best of the company’s abilities is a challenging task. It has to begin with senior management, they must lead by example. A couple of days ago, I had a prospective customer email me regarding taking some psychometrics courses. Unfortunately, his email got buried and I completely forgot to respond. When I uncovered his email a week later, I promptly sent him the information along with a free test to apologize for the delay. We must always remain vigilant of our intentions, attitude and actions from the customers point of view. 

As a startup it is important that a culture for genuine concern is developed from the onset. Listed below are a few steps to help you get started in the right direction.

1. Listen: Understand your customers in as much detail as possible. Learn what their goals, objectives, threats and concerns are when dealing with vendors, who may be providing similar services to yours. Armed with a thorough understanding of their needs and wants, we will be better equipped to cater to them.

2. Communicate: This needs to start internally in the business, the team must be made aware of the focus, agenda and achievement targets of the company. How the company plans to achieve targets as well as the necessary actions that need to be taken. Such information empowers the workforce as can be seen at Southwest Airlines, the company has the best service standards by far in the industry. We also need to communicate our agenda to the customers. This helps create transparency and removes suspicion from the customer’s mind.

3. Actions: We have to lead with examples and empower our workforce to go beyond the call of duty to help a customer. Ritz Carlton gives employees a discretionary budget in case of an emergency or incident with a customer. At my local Starbucks, the servers know me by name as well as my daily order. When a customer receives such service they are bound to let everyone know, and this will not only help create goodwill but also secure a loyal customer base. 

Financial goals are important metrics for any business. However, I believe that businesses should have metrics for the softer side of the business as well. How many satisfied customers did we serve this year as compared to last year? How many customer complaints were received this year as compared to last year? Benchmarks must be created for quality of service too. Genuine concern for your customers is positively correlated to better quality of service, this results in more customers and higher levels of trust.

Consistent Communication

We have all come across businesses where senior management says one thing, middle management says another and the customer service representative says something completely different. Another example, marketing slogans promote 24/7 customer support yet, there is no one to answer the phones at 3 am in the morning. When there is inconsistency in communication, building trust will be an arduous task. As younger startup companies, we have to instill the importance of consistent communication, from the beginning of our operations. Such a culture will act as a catalyst in the development of trust and creating a level of loyalty to your product/service. Failure to do so will have a detrimental impact on your business as a whole, and it will be very difficult to retain and nurture existing customers. 

Several key areas where consistency of communication is of utmost importance are:

1. Senior Management: This group of individuals is responsible for the creation of a culture where candor is promoted through the ranks. They need to lead by example by keeping their word, and being upfront and honest with all employees, vendors and customers. This is manifested in the little things, how many times have you told your secretary or colleague to make up an excuse when you don’t want to speak to someone on the phone? If one promotes honesty and consistency in the organization such actions clearly conflict with the message that you are sending to your employees and colleagues. Inconsistency of communication is usually the result of a breakdown from senior management. This group needs to be extremely vigilant of their actions and words. 

2. Customer Service: How many times have you called a support department and felt like slamming the phone down because of the level of service you received? I know I have wanted to do so many times. This is the result of the gap in communication between middle and senior management. When this level is not clear about the level of communication the organization stands for, what their role is, or why it is important that they act and behave in accordance with the principles of the organization, they will not be able to communicate this messages to the end customer. I understand that in todays world, doing this while outsourcing these activities to third party vendors is going to be a difficult task. However, it is of vital importance that creative solutions to this problem be developed to facilitate the trust building process.

3. Marketing: Seth Godin wrote an interesting book called “All Marketers are Liars”. It uses various examples to drive home the point that the most successful corporations are the ones who have consistent and honest marketing. Today, we are bombarded by millions of advertisements, many of them use deceptive tactics to stir curiosity. I am sure many people click the pop up banner which says you have won a million dollars. Often a company will promise features and capabilities which they may not possess. Most of these companies will never be able to develop any trust with their target customers. As a startup, use marketing as a tool to tell a compelling story, which is rooted in honesty. 

Consistency of communication must be developed through the entire business. When mistakes are made do not attempt to cover them up and embellish the truth. It only takes a single act of inconsistency in your message to destroy any trust which may have been developed between your partners, vendors or customers. 

PayPal Account Hacked

This is going to sound ironic…this week’s series was to be about trust and its importance in life and in the world of business. Trust is hard to gain, by the same token it is extremely easy to lose. After today’s incident, PayPal has lost all credibility and trust with me it may have gained over the last couple of years that I have been using their service. This afternoon my mailbox was suddenly flooded with authorizations for payments from multiple individuals whom I had never heard of. My first reaction was that it was one of those fraudulent emails which wants to swipe your information etc. However, once I checked the sender and saw it was PayPal themselves, my heart jumped a couple of beats. There were multiple payments in excess of a couple of thousand dollars.

I first placed a block on all transactions with my bank account and PayPal. Next I tried to figure out the maze of forms which need to be filled, to alert them of unauthorized transactions. Finally, I got a rep on the phone. The first one I spoke to was helpful and managed to calm me down substantially. We got a lot of the paperwork out of the way and she was quick to assure me that they would do all that was possible to get the money back. Midway, the call dropped, I got reconnected to another person at the call center. This was awful, she must have had a bad day or something, and instead of calming me down, was totally inconsiderate and wanted to put down the phone as soon as possible. This is not an attitude a distraught customer wants to be facing. Anyhow, finally got everything submitted and now it is “under review”.

I will keep everyone updated about the progress and have posted this to alert all PayPal users who read this blog to go and check their accounts, and request for the Verisign security key to safeguard your account from similar activity. This is not an isolated case, I found this article which goes to show that there is obviously a significant loop hole somewhere in the system, and it is being exploited. Please be very careful, and if you are not using your PayPal, unlink it from your financial sources. In the end, it is incidences such as these, which totally decimate any shred of trust and credibility with a service provider.  Negative feedback tends to spread a lot faster, and it could result in a mass exodus of customers, if such service providers do not take appropriate measures and actions to stop and help customers when such incidents occur.

Updates:

– September 17th: Was on the phone with around 3 customer service representatives and have lodged an unauthorized transaction report.

– September 19th: Paypal sends a survey requesting information regarding their phone support service. At-least they are showing initiative to making their customer service better, which by the way needs a lot of work.

– September 22nd: Received partial refunds for some of the unauthorized transactions. However my account has been locked and I am told by their customer support that my money is going to be withheld for 180 days! I understand Paypals point of view to control the level of risk, but I don’t think this should be a rule applied across the board and should be handled on a case by case basis.

– September 24th: One of the fraud claims has been refunded to my account. 4 more to go.

– September 29th: The remaining four claims have been refunded. I have to say that I am impressed how fast Paypal managed to resolve these claims. I may return to using their services sooner than expected.

5 Steps to Manage Conflict

There is no doubt, managing conflicts is a challenging task. On my journey as an entrepreneur I have had my share of conflicts. I think working in close proximity and under much pressure, tends to raise conflicts more frequently in entrepreneurial ventures. It is hence important to know how to handle them more effectively. Losing a team mate, a client or a supplier can spell the end for a young startup. Listed below are five steps to help manage conflicts in a systematic and structured manner, and thus reach a fair and faster consensus.

1. Facts: Before anything is discussed or negotiated, it is important that all relevant details are documented. This includes finding core reasons behind the conflict, the stage the conflict is at, and the affected parties. It is important to be objective when documenting these factors, and ensure that each one of the affected individuals is part of the process. 2. Ground Rules: Developing a set of rules and structure can greatly facilitate conflict resolution. It is important to let all the participants know what is expected of them. It also helps to formalize the actual negotiation process with a set agenda, and a mediator if possible. Setting up such a structure helps the negotiation process run smoothly, with each participant well aware, before hand, about the discussion agenda. 3. Negotiations: The actual negotiation stage brings all the concerned parties together, to discuss their points of view in a structured manner. It is important to insist that each participant keep their mind open to different options, even if they do not agree with them. Keeping a close mind and remaining stubborn makes the process more challenging to manage. 4. Evaluation: After the negotiation stage, all the participants are called back at a later date to discuss the options discussed during the negotiation stage. At this time, it is important to establish a set of objective criterions, to ensure the options discussed are feasible, fair and take into account the larger picture. 5. Closure: The final stage of a conflict management process involves bringing closure to the argument. This is done by  formalizing whatever was discussed and decided into a written document, which clearly outlines everyone’s responsibilities and roles. It is important that a commitment is made to follow through on what was decided. I have followed this system in conflicts I have been involved in. However, given the variances in every conflict, one needs to improvise along the way. Managing conflicts is a challenging task, especially when they have been brewing under the surface for long periods of time. Reaching a formal agreement acceptable to all the concerned individuals is a major feat. It requires patience, an open mind and the willingness to be flexible. It is much easier to be stubborn and refuse to change a position, rather than be adaptable and sacrifice for a more congenial and brighter future. 

Closure

“The most intense conflicts, if overcome, leave behind a sense of security and calm that is not easily disturbed. It is just these intense conflicts and their configurations which are needed to produce valuable and lasting results.” Carl Gustav Jung

Closure is one of the most critical components of successful conflict resolution. Without it, there is always something unfinshed hanging in the air and this makes people uncomfortable. I am sure many of us have been involved in conflicts which have ended without the required closure. It is not a pleasant situation, and if you then have to continue working with the persons concerned, it can be most awkward. To avoid such situations and reach closure, there are a few things I work on ensuring. 

1. Written Plan: Ensure that everything that has been discussed and decided upon, is written down in a formal document. This document should outline levels of future responsibility, possible compensation agreements, changed working arrangements or any other directives that are to be carried out. Putting it all down on paper makes it tangible, and easy to take ownership of.

2. Commitment: It is important that once a mutually agreeable option has been accepted, tasks and roles allocated, everyone commits to whatever they were assigned. A personal commitment is as important as having faith in the abilities of others to carry out their parts. This is not a time to doubt the follow through abilities of others. At this time more than ever, it is necessary to begin and rebuild the trust which may have been lost in the process.

3. Periodic Checks: A system to routinely check the progress of what was decided and agreed upon is vital, to ensure everyone is keeping their end of the deal. Such checks help monitor team progress and provide valuable insight into the team or individuals working dynamics. Such meetings can be a sounding board for suggestions, complaints or feedback. 

Closure after a long drawn out conflict is a liberating and empowering feeling, and helps us face challenges with ease and confidence. It reminds us, that survival in this world, requires us to learn to be flexible and move forward. Being stubborn and refusing to see different sides of a conflict, renders us incapable of moving forward. 

Evaluating Options

“There are three ways of dealing with difference: domination, compromise, and integration. By domination only one side gets what it wants; by compromise neither side gets what it wants; by integration we find a way by which both sides may get what they wish.” Mary Parker Follet

Once the negotiation stage has been cleared, all options presented and discussed need to be evaluated. During this stage, respective parties need to set their differences aside, and work towards reaching a consensus where both parties are satisfied with the outcome. This is by far one of the most challenging stages in the conflict management process. Much of the time such situations conclude in deadlocks, because one party may not be open to entertaining any option other than one which benefits them. Conflict resolution needs a certain level of sacrifice from each party to reach a mutually beneficial agreement. 

Some steps which can help reach a mutually beneficial agreement are:

1. Developing Criterions: Prior to starting this phase it is important to establish some base criterions. These include ensuring that all options discussed are feasible and fair. It is also equally important to identify a set of objective criterions which help each of the participants look at the larger picture. This helps set a tone which in turn helps the flow of the discussion and reaching a mutually beneficial agreement, faster. 

2. Ranking: To begin the process, rank the options discussed in the negotiation stage. This will help the participants decide jointly which options address the needs of the group and their own needs. This is a tricky exercise, as each participant would like to rank the options which benefit them the most, on top. To resolve this issue, each option should be graded against a set of objective criterions which are mutually agreed upon. This helps bring objectivity and fairness into the process.

3. Combining of Options: I have found that it is often possible to combine certain options, thereby creating a mutually acceptable option to both parties. Through this method we can bridge differences in opinions, which may limit parties to reach a mutually agreeable agreement. This takes some creativity,  at the same time, helps to think out of the box when resolving conflict. 

There needs to be much give and take at this stage. Sacrifices need to be made, at the same time it is important to remain objective and work towards a mutually beneficial agreement. During this stage one needs to be creative and think out of the box. A deadlock must be avoided at all costs, if a party becomes stubborn and refuses to change positions, we need to factor this dynamic in, and find alternatives which may be acceptable to them. 

 

Tackling the Issue

Proceeding with actual negotiations after laying down a comprehensive foundation for determining the facts and establishing ground rules, makes the exercise easier. With a set agenda, each party is fully aware of what will be discussed. The negotiation stage is a a critical one in conflict resolution. Without each party making the effort to bring the issue to the table, and discuss it candidly, very little progress is possible. Once the concerned individuals have made the effort to come together, and discuss the issue at hand, it is important to keep the discussion moving in a focused and objective matter. 

Key points to be kept in mind at the negotiation stage are:

1. Remaining Open: It is quite natural to close one’s mind to the other person’s point of view in a conflict. If such a stance is taken however, to reach a mutually agreeable decision will be a difficult and long process. Therefore, it is essential in such a situation, to not just remain open to the other party’s point of view, but the larger picture as well. 

2. Developing of Options: When a conflict is being negotiated, it is important that each side offers possible options to resolve the matter at hand.  I have been involved in conflict resolution, where the discussion revolves only around options which are not acceptable to either side. Therefore, being creative in the development of options is vital, as is abstaining from judging or criticizing them.

3. Notes: In the heat of discussions, we tend to lose track of what was said. This only complicates matter further. During the negotiation stage, it is hence vital, that notes about major agreements, disagreements, options and any other important piece of information are taken down, this will help in resolving the matter at hand.

These pointers are cornerstones to keep negotiations open and healthy. They may be very simple steps, but they have been extremely helpful to me when I have been involved in negotiating conflicts. In the end, it comes down to keeping things simple and straightforward. It is only when we complicate issues, with more details or people, do they become more of a challenge to resolve.

Are customers testing your patience?

Prospects and customers have an uncanny ability of getting under your skin, often driving you close to the verge of insanity. It all begins when you begin to identify potential prospects for your target segment. Those first couple of cold calls, emails and introductions set the wheels of the sales cycle into motion. Then it begins, the non responses, the transferring of your calls all over the company, being on hold for ages and even some rude responses. At this level you need to be somewhat thick skinned, you should then not have a problem getting through this stage with a list of higher probability prospects. It is during the next couple of stages when you have initial meetings, send proposals and quotations that your patience really begins to get tested. This stage differentiates the sales people who succeed, and those who just get by.

Over the last couple of years some tips that helped me during this period are:

1. Prospect Selection: In today’s market place, no one really cares for the generalist anymore. It is slowly becoming a market where niche specialists have a marked competitive advantage. I would therefore suggest you tailor your sales strategy to focus on a particular market segment and cover it extensively. If your prospect list selection covers any and everybody the number of mild leads will drive you insane. Be selective and choose your segment wisely. Next build a prospect list specific to that segment and start to make inroads.

2. CRM Software: If you are not using one for your sales development and pipeline monitoring, I would strongly suggest you look into one for your organization. If you haven’t used CRM software before, start by using simple systems such as the ones available at 37signals.com. These help tremendously in making correspondence with prospects structured, efficient and professional. It also allows you to get a dashboard view of what is moving in your pipeline and what is not.

3. Disqualification: Customers who are not interested or ready for your product/service at the present moment should be disqualified from your list. These are clients who gather information from you, and then become dormant. I suggest you develop certain time quotas, after which, if the prospect does not respond they should be disqualified from your qualification process. If this step is not done it will drain a lot of your time without necessary results. 

4. Contracts: Once you have signed up a customer for your product/service, make sure you sign comprehensive contracts with them, these must cover exactly what you will be delivering to them. Failure to do this will result in some customers asking for more than promised and you will find yourself in a difficult position. There are few things more irritating than a customer who continues to ask for changes, reviews and modifications during the delivery process. 

I don’t completely agree with the statement that “the customer is always right”. There are some situations when you will have to draw the line. Difficult customers end up costing the organization a great deal. They increase the level of frustration within the team and decrease morale. Constantly review your prospect and customer list, I use a rating system in some of the companies I work with. This lets the entire team know which customers get priority over others. Focus your energy on those leads and customers where you have the greatest ability to cross sell and develop deep relationships with.

Time and its correct management is a frustration felt by people from every walk of life. Time moves at an almost blistering pace, due to which one often loses track of it and suddenly, the day, week, month or even year has passed you by. It is amazing how, with all the conveniences we have in the 21st century, it has somehow managed to shrink the time available to us, rather than increase it. The entrepreneur also faces this challenge, often the inability to correctly manage our time leads to massive amounts of frustration.

Take my own example, I am constantly battling to manage my time across the multiple facets of my life. There are stretches where I experience disconnects from certain aspects of my life. It is not hard to get so caught up in the daily struggle, that you lose sight of the bigger picture. There are a huge number of stories regarding time management, one I read a couple of weeks ago stuck with me. In a nutshell, the story explained how we are often so involved in our lives, that it takes a brick to be thrown at us to slow us down. (Actual Story) What happens is, we forget to live in the present because we are so busy making plans for the future. Whenever I have talked to people who have followed this path, many of them did not get that sense of satisfaction when they eventually made it to the finish line of the race they wanted to win. 

Learn how to balance your life as soon as possible. I have found that people who complain about managing their time, are the ones who do not allocate it usage well . In the end, it comes down to how disciplined you are, and also to realize how precious every moment of life is. When people ask me question about when they should start their own business, I have a standard response in most circumstance….”as soon as possible”. Sitting on the fence ,debating whether to jump in or wait for the “right time” is just an excuse. If you want to find time for something, you have to make a concentrated effort to make it. Otherwise, it will be just another thing which will continue to drag along and frustrate you further.

For those who are currently managing their own business and are finding it difficult to manage time, the first thing you need to do is to take a step back. Find out what you really want to achieve in life, then picture the life that you want to have. Next you will have to see how you prioritize your time according to the life you want to be leading in the future. Learn not to make excuses about not having time for this or that. If that something is a thing you value highly, make sure you make the time. It is only when you find equilibrium in  all aspects of life will you be able to lead a richer, happier and more productive life. If you have not prioritized what is important to you, I would strongly urge you to do that right now and make sure that you allocate your time likewise.

5 Steps to Manage Startup Risk

In the first post of this series, I added a video which stated life = risk. If we shield ourselves from all sorts of risks by staying in our small comfort zone we will not be living life fully. It is our perrogative to find a balance to ensure that we live life to its fullest. The points below relate how to find that balance when starting a business.

1. Market Risk: Our world is in a constant state of flux and with mind boggling technological advancements taking place, we have to be constantly aware of the changes taking place around us. This requires us to monitor our competitors, be in touch with our customers and suppliers, and watch for trends which could potentially make your business extinct. 2. Operational Failure: All companies operate on a set of processes. These processes drive all avenues of business, ranging from Internal operations, business development, sales, marketing and execution to name a few critical functions. 3. Financial Risk: Without financial controls a business loses its foundation and is on shaky grounds even when the company is making steady profits. 4. The People Risk Factor: You hear it all the time, “Our people are our most important asset”. Its like a mantra that has been wedged into our sub conscious and is constantly repeated from board meetings to your daily staff meetings. However, I am always surprised that though this is such an important asset, very few steps and measures are taken to mitigate the risk associated with this asset. 5. Lessons in Risk: Having been in this line of work for some time now there have been several risk factors which I have witnessed or experienced first hand. In life and business, if you stop taking calculated risks, or if you let doubt  paralyze you, moving forward becomes close to impossible. It is only when you make mistakes that you learn from them and eventually move forward. Along the way we have to manage the types of risk faced and ensure that we take precautionary measures to avoid risking it all if we do not know where we are headed. Once you know what you want and how you want to get it, take action , because thinking ‘what if’ is just about the worst thing you could do to yourself!
